The Pricing Power Reset: 5 Pricing Models to Scale Your Agency
Creative agencies have never produced more impactful work, or earned less for it, than they do today. Every pound is contested, and shrinking budgets leave teams fighting to deliver value while barely breaking even.
But the agencies breaking free from this squeeze aren’t pitching cheaper retainers; they’re redesigning how they charge altogether. Today, pricing power, not creative output, is the new secret weapon to scaling your business.
There’s no single formula for pricing power, but here are five models that consistently drive margin and client trust across top performing creative agencies and consultancies.
1) Pure Value Based Pricing
This involves setting your price as a percentage of measurable unlocked outcome created such as revenue surges or efficiency gains. For a creative agency, that might mean 5% of a client’s £20M sales lift from a rebranded campaign or new product launch.
Benefits include higher ceilings on price, clearer ROI conversations, and strong client alignment. When done well, you can capture a meaningful share of the upside your work generates.
Quick start: Quantify client’s opportunity (£), agree a conservative value uplift, and present price as a small percentage of that uplift.
2) Performance Based Pricing
Performance based pricing links fees to measurable, pre-agreed outcomes and KPIs that deliver value to clients. It works best when outcomes are traceable, and your agency can directly influence them. Performance based pricing is a short term, KPI-tied remuneration method which unlocks bonuses when project KPIs are achieved.
This model turns your pitch into a partnership and clients love upside alignment. Performance based pricing unlocks significant revenue, upstream your value proposition and builds client trust.
Quick start: Draft scope of work, define baseline performance KPIs, define 1-2 upside performance stretch KPIs with revenue uplift, test feasibility and present the 3 options with ROIs to client.
3) Value Sharing Agreements
This occurs when an agency takes an agreed % of equity, incremental revenue or profit generated by the work, as remuneration for its work. This is the purest alignment: you only get paid when the client wins. It’s powerful for long term, growth oriented projects (new products, ecommerce scaling) and is increasingly common as brands prefer contingent spend.
Quick start: Structure a time bound agreement, define “incremental” clearly, and require transparent periodical reporting. Use caps or minimum fees to protect your business while you prove impact.
4) Project Based Value Pricing
Price your projects based on deliverables, rather than hourly or daily rates, and apply a premium price uplift to reflect of impact of deliverables on brand. This is a pragmatic bridge for teams that can’t immediately move to pure value fees: clients still get predictability; you capture upside when scope drives greater business outcomes.
Quick start: create three neat “impact bundles” for common project types, with clear success metrics and escalation paths if the outcomes exceed the band.
5) Tiered pricing
Create fixed price value based service bundles, showcasing features, output and strategic outcome options. Tiers are especially effective when productising highly commoditised elements of service offering, to upstream services and shift focus to bespoke strategic work that unlocks value for clients.
Quick start: map client segments to 3-4 tiers, lead with outcome statements (“This tier drives x% more sales/conversions etc”), and embed optional performance add-ons.
Common implementation traps (and how I address them)
- You can’t quantify value: build simple financial models that translate marketing metrics into £ outcomes.
- You under share risk or leave clients sceptical: design hybrid fees that protect both parties and safeguards margins.
- You can’t assess the impact on cash flow: model best and worst-case payment scenarios, factoring in timing, cost absorption, and margin exposure before you sign.
- Avoid margin erosion: Build pricing model scenarios that incorporate all operating costs, inflationary pressures, forex risks etc over the full term of the agreement.
- Operational strain from tracking: set up light attribution dashboards and agreed measurement windows up front.
All of these are solvable, but they require pricing expertise, negotiation experience and financial modelling skills. Exactly the remit of a fractional CFO.
Why this matters for UK creative & tech consultancies in 2025
Economic uncertainty mean clients increasingly value and prioritise projects with measurable ROI. Value based pricing transforms your proposition from “we’ll do the work” to “we’ll deliver measurable value.”
Agencies that adapt now win bigger briefs, retain clients longer, and trade their time for scalable margin. Recent market studies by Mordor Intelligence (Mordor Intelligence, 2024) underscore this shift across creative and MarTech agencies. Further research published by the Drum indicate agencies adopting value based pricing models are seeing significant upside in margins and client retention (The Drum, 2025).
